Managing conflicting client or user needs is a common hurdle that Scrum Product Owners face. Our discussion will address techniques that a Certified Scrum Product Owner (CSPO) can adopt to deal effectively with such situations.

Understanding the Importance of Conflict Resolution:

The first step towards effectively managing conflict is understanding its inherent value in a Scrum environment. Conflict, in this scenario, generally arises from differing user needs or objectives. It is vital to realise that conflict can, in fact, be healthy – revealing gaps in current processes, or providing constructive feedback.

Identifying and Prioritizing Conflicting Needs:

As a CSPO, your role involves engaging with stakeholders to comprehend what they hope to achieve from the product being developed. Often, different stakeholders may have mismatching expectations or needs.

For example, a component of the product that is integral from an operational perspective may not be as important from a marketing viewpoint.

To address this, CSPOs can create a Product Backlog that acts as a single source of truth, ranking each component based on its priority. Here, the priority is assigned based on factors such as value to the customer, risk/uncertainty and dependency on other items.

MoSCoW Method:

The MoSCoW method is a prioritization technique that stands for Must have, Should have, Could have, and Won’t have. This technique enables the CSPO to categorize and prioritize requirements based on stakeholder needs:

  • Must haves: Essential features that the product cannot function without.
  • Should haves: Important features but not vital.
  • Could haves: Nice-to-have features that aren’t a priority.
  • Won’t haves: Features that can be left out of the current development cycle.

Using this method, the CSPO can negotiate the priority of each need with stakeholders, arriving at a mutually agreeable solution.

Conflict Resolution through Communication:

On gaining clarity about the conflict at hand, the CSPO should facilitate open dialogue between conflicting parties. As the mediator, the CSPO needs to ensure that each party feels heard, understood, and comfortable with the final decision.

For instance, if there’s a conflict between the development team and the marketing team regarding a minimal viable product’s launch date, it’s crucial to hold a meeting where each party can express their concerns. Through this process, the CSPO can help find a middle ground that respects both parties’ needs.

The Kano Model:

The Kano model could also be a useful method to deal with conflicting customer needs. This technique classifies customer preferences into five categories: Attractive, One-Dimensional, Must-Be, Indifferent, and Reverse.

The model helps to visually represent the relationship between customer satisfaction and the functionality of product features. Using this model, a CSPO can identify which features are likely to lead to higher customer satisfaction and prioritize them accordingly.

Conclusion:

Conflict is an inevitable element while managing a product’s lifecycle. However, the key to successful conflict resolution lies in effective communication, understanding, prioritization, and compromise. By employing strategies like the MoSCoW method, Kano Model, and facilitating dialogue and decision-making processes, a CSPO can navigate conflicting customer needs effectively.
